Operationalising the prototype

Written after a session hosted by the CxO Institute.

Thank you to the CxO Institute for the summary and for hosting the session.

Great participation and discussion from the attendees. Absolutely loved this session.

The question I keep coming back to is this: how do you operationalise a good prototype.

The gap between a working demo and a system that makes decisions at scale, every day, with measurable commercial impact, is where 95% of AI programmes stall.

Agentic AI makes this both more powerful and more dangerous. More powerful because you can orchestrate entire workflows, not just individual tasks. More dangerous because autonomy without the right infrastructure means you are making wrong decisions faster.

During the session we talked about the importance of getting the foundations right on Data, but also to look at Data products in terms of MVP.

We didn’t have the time to discuss the other critical foundations: be clear on the value opportunity and how it changes your P&L, think in terms decision architecture, benefit ownership with the business not the technology team, and change management from day one.

Get those right and agentic AI becomes a genuine EBITDA lever. Skip them and you have an expensive experiment.
